What should a digital marketing agency actually cost per month in India, and at what budget is an agency even worth it?

growth life

Most founders asking this have been quoted three wildly different numbers by three agencies and can’t tell which one is sane. The confusing part isn’t the retainer. It’s that the retainer is the smaller half of what you’ll actually spend.

Below: what the market actually charges, the arithmetic that decides freelancer vs agency, and the tax line almost nobody budgets for.

Quick answer if you’re skimming

  • Published small-business retainers in India sit around ₹25,000–₹75,000/month. SEO alone is commonly ₹10,000–₹50,000; paid ads ₹20,000–₹1,00,000.
  • Ads management is usually charged at 10–20% of ad spend, or a flat ₹15,000–₹40,000+/month, sometimes with a ₹10,000–₹30,000 setup fee.
  • Google charges 18% GST on ad purchases. A ₹50,000 media month is ₹59,000 before anyone’s fee.
  • Below roughly ₹50,000/month of media spend, a 10–20% fee buys very little senior attention. A freelancer or one in-house operator usually wins at that size.
  • Meta’s algorithm needs volume to learn. Roughly ₹10,000/month (about ₹333/day) is the floor where testing stops being noise.

What does a digital marketing agency actually charge in India?

  • By channel, monthly: SEO ₹10,000–₹50,000; paid ads ₹20,000–₹1,00,000; social ₹15,000–₹30,000; content ₹5,000–₹20,000; email ₹3,000–₹15,000.
  • By business type: small business ₹25,000–₹75,000; e-commerce ₹50,000–₹5,00,000+; early-stage SaaS ₹75,000–₹3,00,000+; B2B ₹60,000–₹2,50,000+.
  • Average SEO spend for a growing business is quoted at ₹15,000–₹60,000/month.
  • Source for all of the above: upGrowth and Wild Creek. Both are agencies. Read these as what the market asks for, not as independent benchmarks.
  • If a quote sits far outside these bands in either direction, ask what’s different. Very cheap usually means a junior running templates; very expensive should come with named senior people on your account.

Freelancer, small agency or big agency — where’s the actual line?

Option

Monthly SEO cost

What you’re really buying

Freelancer

₹5,000–₹25,000

One person’s hands. No bench, no cover when they’re ill or busy.

Small agency

₹15,000–₹50,000

A small team, usually one senior spread across many accounts.

Mid-size agency

₹40,000–₹1,00,000

Specialists per channel, process, reporting you don’t have to chase.

Enterprise agency

₹75,000–₹1,50,000+

Scale, compliance, multi-market. Overkill for most Indian D2C.

Ranges from Wild Creek.

  • The honest trade-off: a 10–20% management fee on a ₹20,000 media month is ₹2,000–₹4,000. That buys almost no senior time anywhere. Below about ₹50,000/month in media, the arithmetic favours a freelancer or one capable in-house operator.
  • Agencies start earning their fee when there are enough channels, enough spend and enough creative volume that one person genuinely can’t hold it.
  • This specific conclusion is my read of the ranges above, not a sourced claim. Disagree with it if your situation says otherwise.

How are ads fees charged, and which structure is fairest?

  • Percentage of spend: 10–20% of monthly media spend. Scales with you, but the agency earns more when you spend more, which is not always aligned with your margin.
  • Flat retainer: ₹15,000–₹40,000+/month, or ₹20,000–₹3,00,000+ depending on scope. Predictable, and the incentive to inflate spend disappears.
  • Setup or onboarding: ₹10,000–₹30,000 one-off is common. Reasonable if it covers tracking, conversion setup and account structure. Not reasonable if it’s just a kickoff call.
  • Sources: upGrowth, Hustle Marketers.
  • Ask for a percentage model while you’re small and spend is volatile, and a flat retainer once spend is steady. Whichever you pick, get the hourly or headcount assumption behind it in writing.

What should I expect to pay per click in India?

Sector

Google Ads CPC

E-commerce / D2C

₹15–₹80

Travel

₹10–₹80

Edtech

₹25–₹180

Healthcare

₹30–₹250

Real estate

₹40–₹400

SaaS / B2B

₹80–₹400

Finance

₹100–₹600+

Insurance

₹80–₹3,000

Via upGrowth; Hustle Marketers gives a broader ₹5–₹600+ with most competitive searches at ₹50–₹200.

  • On Meta, India CPMs are quoted at ₹60–₹250 per 1,000 impressions and CPCs at ₹4–₹50 — e-commerce around ₹4–₹15, finance and insurance ₹12–₹50 (upGrowth).
  • Work backwards from this, not forwards from a budget. If your CPC is ₹60 and your landing page converts at 2%, a customer costs ₹3,000 in clicks alone. If your AOV is ₹1,200, paid ads are not your problem to solve this quarter.

What’s the budget floor before paid ads are worth running at all?

  • Google: most small Indian businesses are advised to start at around ₹25,000/month in media spend; low-CPC local services can learn from about ₹15,000.
  • Meta: roughly ₹333/day, about ₹10,000/month, is the quoted threshold for the algorithm to exit the learning phase meaningfully. Tiers given as testing ₹2,000–₹10,000, growth ₹10,000–₹50,000, scaling ₹50,000–₹2,00,000, leadership ₹2,00,000+.
  • Below those floors you are not testing, you are collecting anecdotes. Three conversions in a month tells you nothing you can act on.
  • If you’re under the floor, the honest answer is to spend nothing on ads and fix the free things first: page speed, product pages, reviews, WhatsApp response time, repeat-purchase email.

What’s the cost line founders always forget?

  • GST on ad spend. Google charges 18% on ad purchases — 9% CGST plus 9% SGST intra-state, or 18% IGST inter-state — unless you supply a valid GSTIN.
  • The worked example to remember: a ₹50,000 media month costs ₹59,000 before any agency fee (upGrowth).
  • Supply your GSTIN. With it you can claim input tax credit; without it the 18% is simply gone.
  • Meta India bills in rupees and its billing is subject to GST and tax deducted at source (upGrowth). I could not verify the TDS rate or section, so confirm that with your CA rather than taking a number off a blog.
  • I also could not verify how GST applies to the agency’s service fee specifically — one source explicitly notes it only covers ad spend. Ask for a quote inclusive and exclusive of tax, in writing.

What about tools — is that on top?

  • Shopify India: Basic ₹1,499/month, Grow ₹5,599, Advanced ₹22,680 on annual billing; monthly billing is ₹1,994 / ₹7,447 / ₹30,164. Plus starts at ₹1,75,000/month (Shopify). The page doesn’t state whether GST is included, so assume it isn’t.
  • Semrush list pricing: $139 / $199 / $299 / $549 per month, lower on annual billing (Semrush). At current rates that’s a meaningful rupee line for a small business.
  • Ask whether tool costs are inside the retainer or billed through. A retainer that excludes a ₹20,000/month tool stack isn’t the number you thought it was.
  • Most early-stage businesses do not need a paid SEO suite. Search Console, Analytics and the ad platforms’ own planners are free and sufficient for a long time.

How do I tell a good agency from a bad one before I sign?

  • Ask who specifically will touch the account each week, by name and seniority, and get it in the contract.
  • Ask for the last three accounts in roughly your sector and spend band, and what happened to cost per acquisition — not traffic, not impressions.
  • Ask what they’d do in month one if your tracking turns out to be broken. The good answer is “fix tracking before spending”. The bad answer is a campaign plan.
  • Insist that ad accounts, analytics and domain stay in your name. An agency that wants to own your ad account is holding your data hostage.
  • Agree a notice period of 30 days and no lock-in beyond three months until they’ve earned it.
  • Full disclosure: I work with GrowthLife, a growth agency serving Indian founders and D2C operators, so take my views on agencies as interested. The questions above are the ones I’d want asked of us.

What I’d actually do

  • Work out your true monthly number first: media spend, plus 18% GST, plus fee, plus tools. If that total is more than you can lose for three months, you’re not ready for an agency — hire one good freelancer and keep the ad budget.
  • Fix tracking and your product pages before you spend a rupee on media. Paid traffic to a page that converts at 0.5% is just a faster way to find out it converts at 0.5%.
  • Start on a percentage-of-spend deal with a 30-day exit, and judge it on cost per acquisition at day 90. Not traffic. Not reach. Not a slide deck.

Not tax advice — confirm GST and TDS treatment with your CA.
