Should a small Indian D2C brand spend more on ads during the festive sales, or sit them out?

growth life

From early October, ad auctions in India get crowded with every big brand and marketplace at once. Costs go up, but so does buying intent. Here’s how to decide whether to push, hold or pause, with numbers you can plug your own figures into.

Quick answer if you’re skimming

●       Costs rise sharply. One festive guide reports CPCs jumping about 40% overnight and peak-day costs up to 3x.

●       Spend more only if your average order value and conversion rate rise enough to cover it. For many small brands they do not.

●       Work out your CAC ceiling first. A common rule is lifetime value divided by 3.

●       Tier 2 and 3 cities are a big share of festive buyers and are often cheaper to reach.

●       Sitting out the peak days and spending before and after is a legitimate strategy.

How much more expensive does it actually get?

  • Razorpay’s festive ad-spend guide (Sep 2026) reports CPCs jumping around 40% overnight when sales start.
  • Google CPCs can climb 25–40% in the festive window. Peak sale-day costs have been known to triple.
  • Its example: a home decor brand’s CAC went from ₹450 to ₹720, up 60%.
  • The same brand’s average order value went from ₹1,200 to ₹2,100. That’s why it still worked for them.
  • Big brands and marketplaces bid on broad audiences. Small brands feel it most on broad prospecting.

How do I decide whether to push, hold or pause?

  • Know your CAC ceiling. If a customer is worth ₹3,000 over their lifetime, a common rule caps CAC at about ₹1,000 (3:1).
  • Look at last year’s October numbers if you have them. Did AOV and conversion rate actually rise?
  • If your product is giftable or a festive purchase, the higher intent often covers the higher cost.
  • If it’s an everyday product people can buy any month, you’re mostly paying more for the same customer.
  • Check stock and delivery. Pushing ads and then missing delivery dates kills repeat purchase.
Your situationWhat usually makes sense
Giftable product, AOV rises in festive seasonPush, with a set daily cap and a clear offer
Everyday product, no festive angleHold budget, focus on retargeting and existing customers
CAC already near your ceilingPause prospecting on peak days, spend before and after
Thin stock or slow shippingDon’t scale ads until fulfilment is sorted

Where can a small budget still work?

  • Retargeting site visitors and past buyers. They’re cheaper to convert when everyone is in buying mode.
  • Tier 2 and 3 cities. The same guide says 60–65% of festive shoppers are there and Meta CPCs can be 20–30% cheaper than metros.
  • Regional-language creatives, which the big national campaigns often don’t bother with.
  • WhatsApp and email to your own list. Zero auction cost.
  • Long-tail search terms with your product specifics, rather than broad category terms.

What should the creative and offer look like?

  • Make the offer specific: “₹300 off above ₹1,499” beats “Festive sale, up to 50% off”.
  • Show the gift use case if there is one. Gifting is a big part of what people buy in this window.
  • Put a delivery-by-Diwali date in the ad from mid-October, if you can actually meet it.
  • Refresh creatives every week or two. Frequency climbs fast when you’re retargeting a small pool.

What about the new ChatGPT ads in India?

  • OpenAI announced ads for ChatGPT’s Free and Go users in India on 27 Aug 2026.
  • A third-party guide reports a self-serve minimum of about ₹725/day.
  • There’s no reliable Indian performance data yet. The festive rush is a bad time to test a brand-new channel.
  • If you’re curious, test it in November when your core channels calm down.

Do I need an agency to run festive campaigns?

  • Not if you have one person who knows your numbers and can check the account daily.
  • Where help pays off: tight daily budget control, fast creative refreshes, and not overspending on peak days.

What I’d actually do

  • This week: calculate your CAC ceiling from real lifetime value, not a guess.
  • From 8 Oct: cap daily spend, prioritise retargeting and your own list, and watch CAC every day.
  • After Diwali: look at repeat purchase from festive buyers before deciding if it was worth it.
